What is forward deployed engineering?
Sort AI team · 28 October 2026
Forward deployed engineers build AI systems from inside your organisation, on your real data and workflows. Here is what that means, how it differs from consultants and software vendors, and why it suits regulated industries.
Most leaders have lived through two kinds of technology project. In the first, a consultancy arrives, interviews your people, and leaves behind a strategy deck. In the second, a software vendor sells you a product and a login, and your teams are left to make it fit. Forward deployed engineering is a third way, and it is becoming the most practical route to putting AI to work in large organisations.
The short definition
A forward deployed engineer is a software engineer who works inside the client's business rather than at a distance. They sit with the people who do the work, learn how decisions are really made, and build the system there, on the client's own data, in the client's own environment.
The word 'forward' comes from the idea of being at the front line. Instead of gathering requirements and taking them back to a separate team, the person who listens is the same person who writes the code. That removes a long chain of hand-offs, and with it most of the misunderstandings that cause projects to drift.
How it differs from consultants and vendors
It helps to compare what each model actually leaves you with at the end.
- A consultant typically leaves recommendations. Someone else still has to build the thing, and much of the context is lost in translation.
- A software vendor leaves a product designed for many customers at once. It works well for common tasks, but your particular process has to bend to fit it.
- A forward deployed team leaves a working system built around how your organisation already operates, running in production, with people on your side who understand it.
None of these models is wrong in every situation. But when the work is specific to your business, involves sensitive data, and needs to hold up under scrutiny, building in place tends to produce something people actually use.
What a week inside a client looks like
There is no glamour in it, and that is the point. A typical week might look like this.
- Monday: sitting beside an operations analyst as they work through their queue, noting where time goes and where judgement is genuinely needed.
- Tuesday: working with the client's IT and security teams to get proper access to the right systems, within the rules that already exist.
- Wednesday and Thursday: building a first version that handles one narrow step, using real cases from that queue rather than invented examples.
- Friday: putting the output in front of the experts who do the job today, and recording where they agree, where they disagree and why.
The next week starts from what those experts said. Progress is measured in things that run, not documents that describe things that might run.
The person who listens to the problem is the same person who writes the code.
Why it suits regulated industries
Banks, investment banks, private equity firms, energy and utility companies and manufacturers share a few traits. Their data is sensitive. Their decisions carry legal and financial weight. And their processes have been shaped over years by regulation, risk appetite and hard experience.
Generic tools often struggle here, not because they are poor, but because they cannot see the context. A forward deployed engineer can. They learn why a particular check exists, which exceptions matter, and who has to sign off. They can build those controls into the system from the start instead of bolting them on later.
Being on site also makes data security simpler. The system can be deployed in the client's own cloud account or on their own servers, so information does not need to leave the organisation to be useful. Anything with real consequences is routed to a person for approval before it happens.
How Sort AI works this way
At Sort AI, forward deployed engineering is the whole model, not an add-on. Our engineers embed inside your business, build from first principles rather than from templates, and prove the system in production on a single queue, judged by your own experts. Only once it has earned trust do we scale the proven pattern to other teams.
We are SOC 2 Type II and ISO 27001 certified, we deploy in your cloud or on-premise, and we stay after launch to keep improving the system as your work changes. The aim is simple: leave you with AI that fits how your organisation really works, and the confidence to keep building on it.
